摘要:对企业来说,要想在市场上长久地生存下去,唯有时刻关注外界变化,并不断进行自我革新。苏州爱康金属科技有限公司(以下简称苏州爱康金属)是上市公司爱康科技的全资子公司之一,自主研发和生产销售多款适用于各种复杂安装环境的安装支架。如今,苏州爱康金属已在光伏支架行业稳稳占据一席之地,但曾几何时,它也几乎找不到活下去的出路。本案例回顾了苏州爱康金属成立之初高起点带来的一时辉煌,以及市场环境变化对它造成的致命性冲击。聚焦新任领导带来的新管理理念,深入分析了公司面临的重重问题,从内部管理的组织架构、绩效考核和激励制度三方面详尽列举了公司针对内部激化矛盾所进行的重组变革。通过系统性地梳理相关重大事件,并结合多方管理者和员工视角描述,能够完整重现企业是如何步步陷入困境,又是如何步步走出泥潭,坚强地活下去。通过剖析组织变革的实施过程,可以了解到企业如何在原有竞争优势上进一步提高其竞争力,以及员工成长对于企业成功的重要性。这些经验或许能够给予其他企业更多管理上和战略变革上的启发。

Suzhou AKCOME Metal: Organizational Transformation Choice to Enterprise "Live"

Abstract: For enterprises, if they want to survive in the market for a long time, they can only pay attention to external changes and constantly carry out self-innovation. Suzhou AKCOME Metal Technology Co., Ltd. (hereinafter referred to as Suzhou AKCOME Metal) is one of the wholly-owned subsidiaries of the listed company AKCOME Technology. It independently develops, produces and sells a variety of mounting brackets suitable for various complex installation environments. Today, Suzhou AKCOME Metal has firmly occupied a place in the photovoltaic bracket industry, but once upon a time, it could hardly find a way to survive. This case reviews the momentary glory brought by the high starting point of Suzhou AKCOME Metal at the beginning of its establishment, as well as the fatal impact caused by changes in the market environment. Focusing on the new management concepts brought by the new leaders, it deeply analyzed the problems faced by the company, and detailed the company's restructuring and reforms in response to the internal intensification of conflicts from three aspects: the organizational structure of internal management, performance appraisal and incentive systems. By systematically sorting out relevant major events and combining the descriptions from the perspectives of managers and employees, it is possible to fully reproduce how the company fell into trouble step by step, and how it got out of the mire step by step and lived strong. By analyzing the implementation process of organizational change, we can understand how the enterprise can further improve its competitiveness on the basis of the original competitive advantage, and the importance of employee growth to the success of the enterprise. These experiences may be able to give other companies more inspiration for management and strategic changes.
